一、应聘前的准备工作(不多说了)1.简历(简练、突出重点,真实)2.公开招聘渠道(主要采用网上招聘、报纸刊登、招聘会)3.尽量别让公司里的人看出来是否准备跳槽,或直接坦诚地公开,明说自己的打算,听取别人意见。4.非常熟悉招聘,自己应该非常专业,甚至就是这方面的专家。二、招聘方分析1、一般招聘人力资源部经理的往往有下述一些情况:(1)直接的招聘方公司一般规模不大。因为规模大的一般设有人事总监或掌管人事工作的副总经理等,人力资源部门划分也比较细,例如招聘经理、绩效经理、福利档案经理、培训经理等等。因此招聘方公司的待遇一般不会很高,如税前3000-8000.(2)招聘方需要的人力资源部经理水平一般属于专业中的“入门级”或“中级”,并非“高级”或资深的“专家级”,因为专家或较高层的管理人员一般都是通过猎头公司取得,或直接挖竞争对手的墙角,并非会采用公开招聘。对于那些专业的人力资源部经理都知道:招聘最适合的人才,因岗设人,而不会总是招聘最优秀的人才,招了也留不住。(3)招聘方公司原来的人力资源部经理极有可能因为某些原因已经跳槽了,例如无法晋升、不适应企业文化、老板合不来、和公司其他职工发生较大的矛盾、希望更好的待遇与工资、认为公司没有发展潜力、自己得不到重视(部门得不到重视)、老板小农经济思想严重、被其他公司挖墙脚(竞争对手)、职业生涯途径、不喜欢从事的行业等等。(3)招聘方公司原本的人力资源部经理也可能是被撤职或被炒鱿鱼了,可能是自身原因也可能是公司环境(公司文化)或是老板的原因。(4)招聘方公司的历史如果比较长的话那么它的晋升可能大有问题,从2个环节分析,一个是由于招聘方的人力资源部经理可能是因为没有晋升空间,所以跳槽。另一个是人力资源部采取外部招聘对人力资源部内部员工是一种打击,即宁愿要空降兵也不要他们,堵塞了内部晋升的渠道。当然也有可能是其内部员工的确没有合适人选,需要引进。(5)招聘方公司如果规模较小的话,那么可能是因为人力资源部刚刚组建,原来可能只有管人事档案的专职人员,主要从事行政类的文职工作。(6)招聘方公司成立不久,需要大批人手。尤其是大公司为了拓展业务在地方上组建办事处、子公司等等。(7)招聘方的人力资源管理水平较低,甚至是更本就没有真正意义上的人力资源部,仅仅是劳资科、人事科换块牌子。即使是大公司也非常有可能这样,尤其是那些嘴上重视人力资源及人力资源部门,心里及其行动上却压根没把人力资源部门放在眼里的公司领导层及老板们。(8)招聘方总体管理水平可能很低,因为大部分公司更重业务、技术而忽视管理,管理只是形式主义,国企尤其突出。很多人认为管理是吃软饭,不需要系统学习就可以掌握。(9)招聘方的人力资源竞争优势可能很弱,尤其是招聘方招聘大量中层管理人员的时候。2、招聘方需要的人力资源部经理职位分析(1)许多公司的人力资源部得不到重视,人力资源部的经理也往往被其他部门认为是小文职的头。(2)人力资源部经理一般属于公司的中层,其地位不容忽视,这关系到一个企业人力资源竞争的优势,也是企业对外的一个窗口部门(招聘)。(3)人力资源部经理所具备的最重要的素质大致有:学习能力,良好沟通、协作能力,热情,良好的内部客户意识,人力资源理论知识及实务扎实,良好的执行力,做事严谨。国际化的公司对英语要求相对较高,口语面试、撰写英文招聘广告等。(4)人力资源部是一个服务性质、辅助性质的部门而不是直线管理部门,公司其他部门都是人力资源部服务的内部客户,人力资源部门的业绩也往往从这些内部客户的满意度中最容易得出。对于那些没有企业文化部的公司而言,人力资源部门还承担着构建企业文化、宣传企业文化的责任。所以,对于人力资源部经理而言,自己即是内部客户的服务商,也是企业文化的传播者以及企业对外窗口的管理者。3、招聘方刊登的招聘广告分析(1)如果采用招聘广告,则广告一般由公司简介、招聘职位、薪酬待遇、任职要求、联系方式(简历投放渠道)组成。从招聘方的招聘广告(尤其是公司简介)就基本可以看出招聘方的一些信息,例如公司规模,公司管理水平,尤其是人力资源管理水平,公司是否重视人力资源管理等等。(2)如果招聘方的招聘广告用英语及中英文组成,那么可能其公司对于英语要求较高,具体可以看职位要求、公司业务、公司性质(外资、民营)等信息。当然,国内许多公司包括大公司经常是在“凑热闹”,比如别人的招聘广告上对于英语要求很高,所以它也不能低。而对于许多国内业务的公司而言,其人力资源部门经理的英语水平并不能作为衡量他的一个最重要的标准之一。打个比方,比如海尔的人事总监到他公司来应聘,由于海尔的人事总监的英语水平不高(假设情况),难道就说明他不能胜任这项工作吗?也就是说,专业的招聘方会很清楚地知道一个最适合的人力资源部经理需要具备什么样的素质。(3)招聘方广告中的任职资格中任职资格包括:学历、工作经验尤其是行业经验及相关岗位工作经验、英语要求(硬件)、任职人员素质要求(软件)。经常发现那些极为重视硬件例如MBA、5年以上工作经验、行业经验、其他公司同级别工作经验的招聘方。其实,实际上这放映了一个公司的用人理念,同时也反映了这些公司人力资源管理水平非常低,即只能依靠这些现有的硬件来识别,鉴别人才的水平很低,没有能力搭建“比武的平台”。例如许多招聘方根本就不知道人力资源部经理最重要的任职素质(软件)。对于一个人力资源部门经理而言,他最为精通的应该是其人力资源工作(内部客户服务),因为这些东西在几乎哪个行业都有很多共同之处,至少是共同点要大于不同点,不像从事技术工种的对行业要求那么高。所以专业的招聘方会先要看软件,然后再看硬件。不专业的招聘方根本就不知道需要招聘什么样的人。(4)招聘方的广告往往不能反映出其提供的真实待遇,尤其对于那种工资面议及不谈福利的。但是对于招聘一个中层的人力资源部门经理而言,这些都是“吸引眼球”的东西。许多公司对于其人力资源部经理要求很高,例如需要应聘者要有同级别同行业的相关工作经验,但是话又说回来了,同样的或者仅仅是高一点(30%或更少)的待遇,有实力的人员凭什么会加入?有趣的是,不少招聘方还经常夸大其词,这样即使招聘到了不错的人力资源部经理,他也会遵循“323离职”规律,即2星期、3个月试用期、2年工作跳槽期。三、整个招聘过程分析1、招聘人力资源部经理的流程一般有刊登广告(投简历),简历筛选(联系面试候选人),初步面试,复试、选定候选人等过程。部分公司还有小组讨论,笔试,模拟测试等环节。面试可能有英语口语面试,笔试也可能是用英语编写的专业问题,小组讨论可能是人力资源管理案例,模拟测试可能有分析绩效考核等实务类操作。整个招聘流程本身就能反映出其招聘方的人力资源管理水平,专业的人力资源部经理绝对可以找出不少漏洞及问题。2、其实招聘方招聘人力资源部经理是一件非常非常有趣的事情,因为作为应聘方的专业人事而言,他对招聘是十分熟悉的(“入门级”就比较专业了),普通的尤其是非专业的招聘手段、面试方法可以说根本就不起作用。这主要是由于许多公司的这类面试,对于专业的人力资源部门经理而言经常是可以驾驭的,即从一开始整个面试就已经被人力资源部经理(应聘方)所主宰。再说白了,就是整个面试节奏跟着应聘方走了。3、一般招聘方组成人员会由公司高层及人力资源部门的文职人员组成,但是一般招聘水平很低。为何?因为,如果这个公司里有哪个人能组织一场比较成功的招聘(尤其是专业化的面试),那为何不让他做人力资源部经理呢,也不需要再花那么多钱招聘空降兵了?当然也有例外,如母公司人力资源部帮助子公司招聘人力资源部经理。4、招聘最重要一个环节即面试,可以看出其单位的人力资源管理水平。面试其实是一场战斗,让我们看一下专业的人力资源部经理是怎么样打这场战斗的:(1)绝对不打无准备之仗,所以面试前要准备好,主要包括公司简介(公司性质、规模、注册资本、销售额、人员数量、业务范围、公司历史或发展史、成就、公司隶属关系),公司所在行业情况及细分市场情况,自己努力的证据(如学习计划、成就证明),准备的问题(人力资源部人员数量、福利待遇、工作地点)以及其他一些作战工具。各种必要的文档如身份证、简历、学历证明、资格证书必须带好。可以提前准备一些问题的答案,专业的根本不难对付。再说一遍,普通的面试尤其是非专业化的面试,对于招聘人力资源部经理而言是不起作用的,因为那些3-5年职业规划的陈词滥调根本就难不倒专业的人力资源部经理。只有内行人才能发现问题,打的可谓是一场准备及反准备之仗。例如上述说的母公司的人力资源部经理或人事总监(“资深的专家”)招聘子公司人力资源部经理(“专业的入门级或中级”)。(2)如果面对专家,他会采用专业化的结构化或半结构化面试,问的问题一般都是行为表现,因为过去的行为能预见未来。所遵循的原则是STAR即Situation(情景),target(目标),action(行为),result(结果)。越是专业,越能追问,找对方漏洞即应聘方“不想说的”,或发现对方自相矛盾的地方(谎言);越是专业,越能发现真正的同行而不是有工作经验却没有能力的;越是专业,非语言的表达也越专业,手势,点头,眼神就可以看出;越是专业越是能主宰面试,控制面试节奏面试时间,而且能赞美对方如“你口才很好”。如果是面对非专业的,那么对于招聘方而言经常是白问加白答,应聘方挑好听的说,也非常容易准备。例如,请你谈谈你的团队精神,这就好比是在做命题作文一样,基本问不出“成果”。招聘方的技巧都没有应聘方高,还招聘什么?(3)专业的面试一般是30分钟到一个小时,一般招聘方要留给应聘方10-15分钟时间提问。不专业的招聘方基本不会留什么时间给应聘方,并常说回家等通知。专业的招聘方会握手欢送应聘方,表示友好的感谢,并告知多少时日内答复,以及招聘的流程安排,例如复试时间地点安排等。在送应聘方离开时,专业的会说“即使面试不成功,我们也会……”(4)在专业的面试中,招聘方人员一般会有人记笔记,主要记录的是根据准备的问题提出,说得出的事实答复例如故事并非直接的评判。专业的招聘方不会当场做出决定,而是等全部人面试应聘后经过分析揣摩后再做出决定。(5)应聘人力资源部经理的面试,其实对于专业的应聘方而言,从一开始就可以找出漏洞,甚至直接回答“你这问题问得太不专业了,如果让我问我会问这样的问题……”。对于那些非专业的面试而言,招聘方会被应聘方牵着鼻子走。(6)如果能看面试方的准备材料的话那专业的人力资源部经理更加能找出不少问题及遗漏了。十分有趣吧。(7)面试人力资源部经理的时间安排应该放在周末时间,不专业的会放在周一至周五。但是想想看,假如招聘方单位的高层知道招聘方的人力资源部经理由于想跳槽而请假出去面试,那么这个企业的老板会作何反映?(8)专业的面试环境,比较安静,在应聘方的一进门就会打招呼,寒暄几句,并握手表示尊重及友好。不专业的面试环境也是非常多的,专业的应聘方一定能找出不少漏洞。四、应聘方策略1、作为专业的人力资源部经理在应聘时候可以采用一种很直接的手法,即一开始就直接指出招聘方的问题,比如招聘广告问题,面试环境问题,面试考官是否专业等等。如果开门见山的话,就可以直接表明如果自己不能找出招聘方公司人力资源管理方面的问题并提出比较合理的解决方案并实施,那么自己绝对不会来应聘这个职位。2、如果碰到高手(国内不多),那么就只有凭真本事了,答不上来的也不可以编造,因为会被“追问到死”。建议可以采取以一种内行人看内行人的交流方式。如果气氛很和谐,甚至可以一同探讨如何做好人力资源管理工作,帮助招聘方招聘其他人员。当然这有些离谱,但是这的确是行家出手的本事。
